The promise must have a status

A new production line, the electrification of a process or a change of fuel can take several years. During this time, the teams need direction, local residents need explanations and partners need visibility. Waiting for the final result to communicate would sometimes be of little use. Presenting a project as a performance already acquired would be just as much. Our recommendation consists of assigning an explicit status to each statement: intention studied, decision approved, work undertaken, equipment in service or effect verified.

These statuses must remain visible in titles, manager interventions and local documents. A careful statement can be contradicted by an overly assertive sales presentation or social post. The communications department therefore has an interest in keeping a common register of commitments. It must specify the person responsible for the data, the scope, the deadline and the circumstance which would require reviewing the message.

Define the scope before choosing words

ADEME, in its presentation of the 2025 anti-greenwashing guide, particularly emphasizes the precision of the assertions and the accessibility of their proof. This benchmark invites us to question what exactly an announcement covers: a piece of equipment, a site, a product or an entire group. An improvement in one step does not, in itself, demonstrate an overall improvement. [1]

To prepare for a speech, we offer a sheet with four questions: what change is observed; what do we compare it to; what activities are included; what remains unchanged? A reduction per unit produced and a total reduction answer different questions. A number should therefore never travel without its unit, its reference period and its perimeter. If the method changes, comparability should be explained rather than suggested.

Make the conditions for success understandable

An industrial trajectory may depend on connection to the network, authorization, availability of a technology or a supplier. Naming these conditions does not necessarily weaken the project: it allows us to understand what the company has mastered and what it still needs to secure. However, communication must avoid transforming all dependencies into excuses prepared in advance. Each condition deserves an action, a responsible person and a follow-up point.

The steering committee can thus examine three speech scenarios. The first describes the progress consistent with the hypotheses. The second explains a discrepancy with its consequences and the measures decided. The third deals with a more in-depth revision of the project. Preparing for these scenarios prevents the only available alternative from repeating the initial announcement or remaining silent. They must be revised with operations, never written as certain forecasts.

Distinguish audience expectations

A local elected official can seek to understand employment, nuisances and infrastructure needs. An employee wants to know what will change in his work. A customer reviews the reliability of supply. Journalists question the real scope of the investment. These concerns call for specific responses, constructed from the same factual record. Coherence comes from common facts; it does not impose an identical text for everyone.

For an industrial project, a field meeting can reveal a contradiction that headquarters does not see: a national announcement insists on modernization while the local teams do not have the training schedule. Before amplifying the story, this gap must be filled. Communication then contributes to the quality of the decision by signaling the information or actions necessary to make the announcement sustainable.

Example of formulation and management tool

Let's take a fictitious example: a company has approved the installation of new equipment, but it is not yet operational. It can announce the decision, specify the planned timetable and describe the method which will make it possible to measure its effect. It should not present expected gains as results obtained. If it communicates an estimate, it must be identifiable as such, with its main assumptions.

This table must remain usable by spokespersons. An evidence base that no one knows how to consult on the day of an interview does little to protect the quality of the speech. The right system combines a short version for the decision and a detailed file for verification.

What to do before the next announcement?

Bringing together communications, operations, finance and relevant functions around the five most important statements of the project is a workable starting point. For each, ask for the status, accessible evidence, most serious objection and next reconsideration date. Fragile formulations thus become identified subjects for arbitration.

The value of the transition story is also measured after the announcement: are the commitments found, the gaps explained and the teams capable of responding?
