Restructuring or site closure: communicating responsibly

Restructuring affects people before it becomes a reputation issue. Responsible communication provides facts, respects the applicable process and gives employees useful information and reliable contacts. Careful wording cannot remove the consequences of a difficult decision.

Distinguish proposals, decisions and consequences

Prepare a reference sheet that distinguishes the reasons, options studied, agreed elements and those that remain under discussion. The words used must reflect the actual status of the project. Presenting a consultation as a formality weakens the relationship and may contradict the applicable obligations.

The legal and HR teams determine the framework, the interlocutors and the steps required. The rules depend in particular on the country, the size of the organisation and the project. Plan around obligations and people

The communication must be integrated into the validated social sequence, not controlled by media preference. Prepare the necessary messages at each stage, access to information and response procedures. Identify night shifts, absent persons, subcontractors and audiences who do not have daily digital access.

A leak can make the calendar more complex; there must be an alert circuit and a factual response, without improvising new commitments or replacing an external publication with the required exchanges with employees and their representatives.

Equip managers to answer questions

A manager cannot answer with a simple institutional argument to a question about a position, team or site. He needs validated facts, the limits of what he can confirm and a clear procedure to guide individual situations.

The preparation includes a time of difficult questions. It distinguishes listening, explanation and commitment: recognizing concern does not allow to promise a solution that has not been decided.

  • What the project is changing and what remains to be clarified.
  • The HR interlocutors and the response processs actually available.
  • The date or condition of the next point of information.
  • How to transmit a question without exposing personal data.

Coordinate employee, community and media communications

A closure also concerns suppliers, elected representatives and a territory. External messages must remain compatible with the information given to the teams, while responding to the economic and local consequences. Institutional exchanges should not be used to circumvent social dialogue.

Prepare a spokesperson able to explain the reasons and limits of choices. Avoid expressions that minimize human consequences. A public FAQ may specify non-confidential facts, while individual situations remain dealt with in appropriate channels.

Follow through on commitments

Expectations are moved after the first statements: they concern implementation, deadlines, responses received and commitments announced. A follow-up register specifies the person responsible for each action, its status and the next update.

The useful indicators are the availability of correct information, unresolved issues, inconsistencies between channels and compliance with commitments. Measuring only the tone of media coverage could erase the reality experienced by those concerned.

An illustrative industrial scenario

A company is studying an evolution of its industrial system. It prepares, together with the competent functions, documents distinguishing work scenario and decision-making. Managers have a circuit of questions and spokespersons for a common fact sheet. The example does not assume from the procedure applicable to a given company.
